Highly configurable products drive growth, differentiation and attractive margins. They become a structural problem, however, when the portfolio, variant logic, pricing, processes and core systems are not aligned. The consequences are unnecessary part and process variety, high engineering effort, long quotation and lead times, opaque margins and error-prone handovers into order fulfilment and production.

We work across the full chain: from customer need, portfolio and product architecture through Guided Selling, configuration and pricing, and on to quotation, order, order-specific bill of materials and operations. To achieve this, we clarify product and data models, rules, data ownership, responsibilities and the roles of PLM, CPQ and ERP – and, where required, CRM and PIM as well.

Our principle: First clarify the product, process, method, data and responsibility logic. Then select systems and implement consistent end-to-end processes. This creates robust solutions instead of merely digitising complexity.

Product portfolios are expanded, special solutions are retained and new characteristics are added. External variety turns into internal complexity in parts, rules and processes – without clear boundaries between standard products, configuration and engineering.

Sales and engineering repeatedly clarify similar cases from scratch. Reusable solutions exist, but have not been made usable as modular building blocks, rule sets and process classes.

Complex transformation initiatives cannot be solved from the perspective of a single system. Technology decisions must follow the business target model – not the other way round.

Make it tangible early

We do not remain abstract for long in the concept phase. Based on initial guardrails, working hypotheses and benchmarks, we develop real use cases and client-specific pilot models at an early stage.

Depending on the task, the pilot can cover the entire process chain: from portfolio and product structure through characteristics, rule sets and user interaction to pricing, approvals, BOM derivation, result objects and generated documents.

This allows the target model, architecture decisions and system boundaries to be validated early against real products and edge cases – before a major transformation programme or extensive implementation is launched.

CPQ system selection: fit before market position

The right CPQ solution cannot be selected from feature lists or analyst rankings alone. What matters is the fit with products, process classes, pricing architecture, data reality, integrations and the operating model. We structure the selection from the target model and criteria through the shortlist and use-case benchmark to edge cases, pilot and decision recommendation.

We also make a clear distinction between temporary project tools and software products that must be operated and maintained over the long term.
